Untapped Capacity Team Index & Leadership Reset Intensive

CONTEXT
A regional environmental-justice organization (NJEJA) partnered with Untapped Leaders to surface how leadership capacity showed up across its growing, multi-site team. The engagement combined the Untapped Capacity Index™ with a focused Reset Intensive to translate collective insight into practical next steps.

INTERVENTION
Untapped Leaders administered the Untapped Capacity Index™ to gather team-wide data across four lenses (Lived Insights, Systems Thinking, Individual Agency, and Shared Vision), then facilitated a 90-minute Reset Intensive for staff and leaders. The session used the Untapped Leadership framework and scoring bands to make results tangible, and paired short teaching moments with breakout reflection and action planning. The Reset Intensive was designed to move the team from interpretation to small, repeatable practice changes.

IMPACT
Team results showed a clear, shared commitment to purpose while also revealing uneven systems for translating that purpose into daily decision-making and cross-team coordination. Staff named strengths (purpose and agency) alongside opportunities—most notably the need for more consistent decision pathways, meeting practices, and ways to surface and center lived experience in strategy. Those insights directly informed the group’s selection of a simple, organizational “systems check” to embed in meetings and project planning.

PARTICIPANT REFLECTIONS
Participants surfaced candid observations about team dynamics and appreciated the insightful combination of data, reflection, and practical next steps. The Reset Intensive prompted immediate commitments to experiment with meeting norms and decision checkpoints.

OUTCOMES
By translating Index findings into a short, repeatable practice, NJEJA began turning shared purpose into more reliable practice. Early outcomes included clearer attention to structural impact in planning conversations, more predictable distribution of leadership across projects, and strengthened cross-team collaboration. The engagement surfaced strategic focus areas and provided a light, durable lever for culture change that the team could sustain between larger initiatives.
